If everyone wants to run virtualized (I have some test OSes running that way but it is slower than running native), then Apple has the opportunity to become a Microsoft and just sell the software (OSXS) and hope the server vendor (ESX/ESXi) does a good job of handling Apple's virtual drivers.
--not that I want Apple to turn into a minor hardware vendor, keeping only the iPhone, iPad, and MacBook Air. I also wonder how soon they'll drop the Mac Pro since it's only financially available to graphics and video professionals.

Oops, my bad, you’re right.
So unless Apple replaces all those Xserves with Pro and minis, I guess they’ll have to kill OSXS – or change the license.

Actually, no you can't. The OS X Server specifically says it has to run on Apple-branded hardware. I have OSXS running under VMWare on my Mac but I don't remember it being an option on Windows versions of VMWare. As someone else stated, this might change with Lion but I haven't seen the EULA for that yet.

"2. Permitted License Uses and Restrictions.
A. Mac OS X Server Software. Subject to the terms and conditions of this License, you are granted a limited non-exclusive license to install and use one copy of the Mac OS X Server software (the “Mac OS X Server Software”) on a single Apple-branded computer. You may also install and use other copies of Mac OS X Server Software on the same Apple-branded computer, provided that you acquire an individual and valid license from Apple for each of these other copies of Mac OS X Server Software. You agree not to install, use or run the Apple Software on any non-Apple- branded computer, or to enable others to do so. "

Apple has had some form of server software since AppleShareIP, which iirc
ran on 68k machines before PPC. I know for sure that ASIP was available in
1994, so that is 16 years. The quality of some of that software has
been...sketchy...<cough>early OSXS</cough>...but the company has always had
something out there. The current OSXS seems to be pretty good (calendar
server notwithstanding).
You can get high quality server-grade hardware from HP, put VMware on it,
and run OSXS as a virtual machine. The faceplate might not be as pretty, but
it will get through Purchasing and a security inspection with no questions
asked.

But how long before OS X Server gets the boot?
I better brush up on my (puke) win admin skills.

This has zero to do with that. Mac OS X Server has not been discontinued;
Xserve has.

Will this mean that the artificial limit of 10 file sharing users
