An alternative for your Xcode projects is to try iConMerge from Mocra to generate new icons for your specific projects and keep them in the dock. Would definitely save messing with the Xcode app bundle...

Also, it's easy to change the icon for any file. Go into Finder, do Get Info on the file. In the upper right corner is the file's icon. You can click the icon to select it and paste whatever image you want to replace it.
